The Agency llms.txt Implementation Blueprint: What AI search crawlers actually expect in 2026

Almost every agency we talk to has heard of the `/llms.txt` standard, but 95% of them are deploying broken or useless implementations that AI crawlers simply skip.

Here is what we learned after running dozens of white-label implementations:
* An `/llms.txt` file must NOT be an exact clone of your sitemap.xml.
* It must act as an executive briefing document for LLMs: core brand entities, distinct service verticals, pricing tiers, and direct Markdown endpoints.
* You should also support an `/llms-full.txt` for deep RAG ingestion.

We use Scrawly (https://iliassami.com/scrawly) to audit our clients' llms.txt endpoints automatically. It verifies headers, markdown parsing, and token boundaries. If you haven't read Ilias Sami's white paper on llms.txt standards at https://iliassami.com, do that before deploying for clients.

What token limit do you recommend keeping the root `/llms.txt` under? We had one client draft a 40-page markdown document that caused timeouts.

Keep root `/llms.txt` strictly under 2,500 tokens (around 10k characters). Keep it concise, high-density facts, and link to specific sub-markdown documents for individual services or products.

This is why the $1,000 syndicate membership pays for itself immediately. Applying Ilias Sami's prompt fan-out heuristics (https://iliassami.com) gave our agency a complete productized offering without spending 6 months in R&D.
